New Trend:  The Path to Innovation Through Roadmaps


Innovation rarely follows a straight line. The organizations that successfully move ideas from concept to market often have something in common: a clear view of where they are going, what needs to happen next, and what could change along the way.


The Rocky Mountain Institute’s Applied Innovation Roadmap for Chemicals is a good example. Its 2026 roadmap examines six electrification technologies for chemical production, from induction and resistive heating to thermal energy storage and CO₂ electrolysis and assesses their technology readiness, adoption barriers, funding needs, and critical next steps. he broader lesson extends well beyond chemicals: an innovation roadmap turns a collection of possibilities into a path forward.


A well-designed roadmap can connect strategic objectives, market opportunities, technology development, investment priorities, and organizational capabilities. It helps teams identify where they want to compete, what capabilities they need to build, and which opportunities deserve attention now versus later.


Just as importantly, roadmaps shouldn't be static. As markets, technologies, customers, and competitors change, new information should continually reshape the path. The most useful roadmaps create a framework for making better decisions, not simply a timeline for executing decisions that have already been made.


New Insight:  Combine Roadmaps with Scenario Planning and Strategic Signals


A roadmap tells you where you are going. Scenario planning helps you prepare for different ways the future could unfold.


Scenario planning gives leadership teams a structured way to explore plausible futures and challenge assumptions. Instead of relying on a single forecast, teams can examine multiple "what if" situations, changes in technology, customer behavior, regulation, funding, competitive dynamics, or other external forces—and consider how each could affect their strategy. This becomes even more powerful when combined with strategic signals: the early indicators that something important may be changing.


Signals might include:

  • A new technology moving from research into commercial deployment

  • A competitor making an unexpected investment

  • A shift in customer behavior or purchasing criteria

  • A new regulation or policy direction

  • A startup entering an established market

  • A change in funding, partnerships, or supply-chain activity


The objective isn't to predict the future with certainty. It is to identify changes early enough to evaluate their potential impact and decide whether the roadmap should change.


This creates a continuous loop:

Signals → Scenarios → Strategic Choices → Roadmap → Action → New Signals

For innovation leaders, that loop can turn external uncertainty into an ongoing source of strategic intelligence.


New Action:  Build a Roadmap That Can Adapt

If your organization is planning its next product, service, technology investment, or growth initiative, consider building the roadmap around three questions:


1. Where are we going? Define the strategic objective, the customer or market opportunity, and the capabilities required to achieve it.

2. What could change the path? Identify the technologies, competitors, customer behaviors, regulations, and other external signals that could create opportunities—or disrupt the plan.

3. What will tell us when to act? Establish the specific signals or thresholds that should trigger a decision, such as accelerating an investment, changing priorities, launching a pilot, or reconsidering the strategy.


The future doesn't need to be perfectly predicted to be strategically useful. By connecting innovation roadmaps, scenario planning, and strategic signals, organizations can create a more adaptive approach to innovation—one that gives teams a clearer direction while remaining flexible enough to respond as the market changes.


The goal isn't to predict what's next. It's to be ready when it arrives.
